TELECOMMUTING, A CRITICAL LOOK

Today is a trend in the world the telecommuting, in fact, the number of remote workers in the United States grew about 80% between 2005 and 2012 (Sonia Graber, Harvard Business Review).

In this article, I will not refer to the multiple benefits that workers and organizations get in terms of well-being and productivity, but to the disadvantages and risks that run in their implementation and how this work modality should be implemented to minimize them.

Let's start with the fact that not all the people and areas of the organization can access telecommuting, in this way, a first disadvantage that is glimpsed is the perception of inequity of people who for reasons of profile or activity they develop, cannot access to this benefit and therefore could feel discriminated against.

On the other hand, and given the non-presence of employees in the workplace can disconnect them from the organization, generating problems of commitment and communion with the fundamental values ​​of the organization.

As for innovation processes, says Marissa Mayer Yahoo CEO, one of the reasons for declaring the end of teleworking in your organization was to have lost the decisions, findings, spaces of ideation and prototyping that occur in informal conversations of lobby and cafeteria. By not having a physical presence in the companies, these spaces are diminished and do not allow to be created and innovated from the exchange of ideas between the collaborators.

On the other hand, although they have been documented through serious studies, the increase in performance (+ 18% HBR), the decrease in the rotation rate (-50% HBR) and the increase in employee satisfaction, there are studies that demonstrate the sustainability of these results in the long term.

In many cases, it has also been clear that investment in infrastructure, technology, mechanisms for protection of information and control of workers has far exceeded what was achieved as a result of increased productivity and lower operating costs.

It must be considered that telecommuting has its own distractions, it is already mentioned that the main enemies of this type of work are the television and the refrigerator, but more serious, as shown in a study developed by Citrix, 25% of the collaborators admitted Having drunk while working.

I do not want to be pessimistic, I just want to open the eyes to the entrepreneurs in front of this work modality, it is not a panacea and if it is going to be implemented, it must be handled like a project, with all the rigor and anticipating the possible risks that can be run in your implementation.

Here are some recommendations that should be taken into account when deciding to implement:

The first thing to consider, is that it is not only to send employees to the house and to start work, it is necessary to adapt the workplace in terms of infrastructure and technology.

The training of leaders and collaborators in terms of distance communication, new technologies, coordination of activities, time management and building relationships of trust, will be crucial in the success of telecommuting.

A process of cultural transformation must be carried out, in which flexibility, trust, orientation to results, intra-entrepreneurship, less presence in the work place and the appropriate use of technology are favored.

Control mechanisms must be implemented to measure productivity without overburdening employees. It is important to design compensatory mechanisms that allow minimizing perceptions of inequity.

It is a key success factor to limit telecommuting, the recommendation is that in principle do not exceed two days a week.

Finally, the benefits should be documented in terms of productivity, well-being, impact on mobility and the environment; This will motivate the senior management allowing the sustainability of this work modality.

The final conclusion is that telecommuting cannot be taken as a fashion or as a panacea, as everything in the business world, will have great benefits as long as they take very seriously the risks that are going to take.

Hoy es una tendencia en el mundo el teletrabajo, de hecho, el número de trabajadores remotos en Estados Unidos crecieron cerca de 80% entre 2005 y 2012 (Why remote work thrives in some companies and fails in others. Sonia Graber, Harvard Business Review).

En este artículo no me no me voy a referir a los múltiples beneficios que obtienen trabajadores y organizaciones en términos de bienestar y productividad, sino a las desventajas y riesgos que se corren en su implementación y como debería ser implementada esta modalidad laboral para minimizarlos.

Empecemos por el hecho de que no todas las personas y áreas de la organización pueden acceder al teletrabajo, en esta forma una primera desventaja que se vislumbra es la percepción de inequidad de las personas que por razones de perfil o de la actividad que desarrollan, no pueden acceder a este beneficio y por lo tanto se podrían llegar a sentir discriminados.

De otro lado y dado la no presencialidad de los colaboradores en el lugar de trabajo puede llegar a desconectarlos de la organización, generando problemas de compromiso y de comunión con los valores fundamentales de la organización.

En cuanto a procesos de innovación, dice Marissa Mayer CEO de Yahoo, que una de las razones por la cual declaro el fin del teletrabajo en su organización fue el haber perdido las decisiones, hallazgos, espacios de ideación y prototipación que se dan en conversaciones informales de pasillo y cafetería.  Al no tener presencia física en las empresas, estos espacios se disminuyen y no permiten que se cree y se innove desde el intercambio de ideas entre los colaboradores.

De otro lado, aunque se han documentado a través de estudios serios, el incremento del desempeño (+18% H.B.R.), la disminución en la tasa de rotación (-50% H.B.R.) y el aumento de la satisfacción de los empleados, todavía no se tienen estudios que demuestren la sostenibilidad de estos resultados en el largo plazo.

En muchos casos, también ha sido claro, que la inversión en infraestructura, tecnología, mecanismos de protección de la información y control de los teletrabajadores ha superado ampliamente lo conseguido como resultado del incremento de la productividad y la disminución de los costos de la operación.

Hay que considerar que el teletrabajo tiene sus propias distracciones, ya se menciona que los principales enemigos de esta modalidad laboral son el televisor y el refrigerador, pero más grave aún, como lo muestra un estudio desarrollado por Citrix, el 25% de los colaboradores admitieron haber ingerido bebidas alcohólicas mientras trabajaban.

No quiero ser ni mucho menos pesimista, solo quiero abrir los ojos a los empresarios en frente a esta modalidad laboral, no es una panacea y si se va a implementar, debe manejarse como un proyecto, con todo el rigor y previendo los posibles riesgos que se pueden correr en su implementación.

He aquí algunas recomendaciones que se deben tener en cuenta en el momento en que se decida implementar:

Lo primero que deben considerar, es que no consiste solamente en mandar a los colaboradores para la casa y que empiecen a trabajar, es necesario adecuar el lugar de trabajo en términos de infraestructura y tecnología.

La capacitación a líderes y colaboradores en términos de comunicación a distancia, nuevas tecnologías, coordinación de actividades, manejo del tiempo y construcción de relaciones de confianza, serán cruciales en el éxito del teletrabajo.

Se debe llevar a cabo un proceso de transformación cultural, en el cual se privilegien la flexibilidad, la confianza, la orientación a resultados, el intraemprendimiento, la menor presencia en el lugar de trabajo y el uso adecuado de la tecnología.

Se deben implementar mecanismos de control que permitan medir la productividad sin agobiar a los colaboradores. Es importante diseñar mecanismos compensatorios que permitan minimizar las percepciones de inequidad.

Es un factor clave de éxito poner límite al teletrabajo, la recomendación es que en principio no supere dos días a la semana.

Finalmente se deben documentar los beneficios en términos de productividad, bienestar, impacto en la movilidad y el medio ambiente; esto motivará a la alta gerencia, permitiendo la sostenibilidad de esta modalidad laboral.

La conclusión final es que el teletrabajo no se puede tomar como una moda más ni como una panacea, como todo en el mundo empresarial, se van a tener grandes beneficios siempre y cuando se tomen con mucha seriedad los riesgos que se van a asumir.
